Ex wants to change pickup schedule last minute again

This is the third time in two weeks she's texted me asking to swap days because of her work schedule. I get that things come up but I've already told my boss I need these days off and my kids are counting on me. How do I set boundaries without looking like the bad guy? She keeps saying I'm being inflexible but I feel like I'm the only one actually planning ahead.
