Ex won't stick to custody schedule

This is driving me insane. My ex keeps texting last minute to switch weekends or keep the kids past pickup time. I get that life happens but I plan my whole schedule around these kids. Last weekend she kept them til Monday morning without asking first. How do I set boundaries without being the bad guy? I don't want to affect my relationship with my kids but I'm getting burned out constantly rearranging my life.
