Ex won't stick to pickup schedule

So my ex is supposed to pick up the kids every Friday at 6pm. For the last month she's been anywhere from 20 minutes to 2 hours late. Last week she didn't show until 8:30 and didn't even text. I had plans and my buddy was waiting on me. I've tried talking to her about it but she just says she's busy. How do I handle this without being the bad guy? Do I need to document this stuff for the custody agreement or am I overthinking it?

That's not okay and a month of it means it's a pattern now, not a one-time thing. You need to address it directly or it's only going to get worse. Have that conversation with her - is something wrong or is she just not respecting the agreement?

Unpredictable pickup times mess with the kids too, not just your plans. They need to know when to expect a parent. Document when she's late and by how much. Not to be mean, but you need a record if this goes legal.

A month means she's gotten comfortable being late. You gotta set a hard boundary. Don't let the kids wait around at six fifteen wondering where she is. Either she picks up on time or she doesn't get that Friday slot.
